How to Prepare a Tech Pack That Factories Actually Use

Every fashion brand eventually learns the same lesson. The distance between a beautiful design sketch and a finished garment that looks exactly right is almost never a creative gap. It is almost always a documentation gap. And the document that bridges that gap, or fails to, is the tech pack.

A tech pack is not a formality. However, it is the single set of instructions that tells a production team exactly how to make the garment. When those instructions are incomplete, vague, or contradictory, the factory has to guess. Factories are very good at making clothes. They are not very good at reading minds. If the tech pack leaves room for interpretation, the first sample that comes back will not match what you pictured. That is not the factory’s mistake. That is a specification failure.

In luxury fashion production, where the margin between acceptable and unacceptable is measured in millimetres and the cost of a wrong sample can run into thousands of euros, the tech pack is the difference between a smooth development process and a painful one. This article covers what belongs in a luxury fashion production tech pack, what most brands get wrong, and how to prepare specifications that an Italian production partner can execute without hesitation.

What a luxury fashion production tech pack actually contains

In luxury fashion production, a technical package is a complete manufacturing brief for a single garment. It covers every material, every measurement, every stitch, every trim, and every quality requirement the production team will need. Think of it as an architectural drawing. No builder starts construction from a mood board, and no garment manufacturer should be expected to cut fabric from one either.

At minimum, a tech pack includes seven things: flat technical sketches, a full bill of materials, graded measurement specifications, construction and stitching details, trim and component specifications, labelling and packaging instructions, and quality control criteria. Each of these sections answers a specific question the factory will ask. Leaving one blank means leaving that question to chance.

Technical sketches: the factory needs a diagram, not a mood

In addition, flat sketches are non-negotiable. Front and back views, black and white, drawn to proportion, with every design line clearly marked. Stitching paths, seam placements, pocket positions, hardware locations. All of it must be visible and labelled.

Fashion illustrations with shading and drape do not belong in a tech pack. They obscure construction. The pattern maker needs to see where every seam goes. If a detail is not in the sketch, it does not exist as far as the factory is concerned. Call out the stitch type, the seam width, the topstitching distance from the edge, and every bartack position. The more information on the page, the fewer surprises in the sample.

Bill of materials: if it is not listed, it will be substituted

Every material that goes into the garment needs a line in the bill of materials. Shell fabric, lining, fusible interlining, pocketing, thread, and any specialty materials. Each entry should include the supplier name, reference code, fibre composition, colour name and code, and consumption per unit.

For example, the most frequent error brands make here is listing only the shell fabric and assuming the rest is obvious. It is not. If the BOM does not specify the lining, the factory will use whatever is available on the shelf. That lining will almost certainly be the cheapest option, and it will almost certainly not be what the designer wanted. Material decisions made during the development phase must be locked in before the tech pack is finalised. Fabric sourcing and the bill of materials are two steps in the same process, not separate conversations.

Measurement specifications: the part where most tech packs break

A size medium is not a specification. Without a graded measurement chart, the factory has no target to hit. Every measurement point needs a diagram showing exactly where the tape goes: from which seam to which seam, on the flat or on the body, under what tension.

Three things belong in every measurement section. First, the tolerance range for each point. Critical measurements like chest, waist, and length typically call for plus or minus half a centimetre. General measurements can tolerate a full centimetre. Second, the measurement conditions: flat, on a form, after pressing, or after a specific wash. These change the numbers. Third, a clear indication of which measurements are critical for fit approval and which are reference only.

As a result, a measurement chart without a point of measure diagram is a guessing game, and guessing creates sampling rounds. Include the diagram. It takes twenty minutes to draw. It saves weeks.

Construction and stitching: answer the questions before they get asked

This section is where the factory learns how the garment goes together. Seam type and stitch class for every construction point. Seam allowance width. Hem type and finish. Interfacing type and placement. Stay tape and reinforcement requirements. Pressing instructions: direction, temperature, duration.

If the garment receives a special finish, a particular wash, a coating, or a garment dye process, the tech pack must describe it with enough precision for the finishing partner. Vague instructions like “soft hand feel” are not specifications. They are wishes. And wishes do not survive the transition from development to production.

Trims, labels, and packaging: the details that reveal quality

Every button, zipper, snap, rivet, drawcord, and hangtag is a sourcing decision. The tech pack identifies each one with the supplier, reference code, material, colour, and size. It also states which components the brand supplies directly and which ones the factory sources. A missing trim specification creates exactly the kind of surprise nobody wants: a zipper in the wrong finish, a label sewn in the wrong position, a button that looks nothing like the sample.

Care labels, brand labels, size labels, and packaging all need their own specifications. Artwork files for printed labels. Material and weave for woven labels. Placement on the garment. Fold type and dimensions for hangtags. Regulatory requirements vary by market. The tech pack should note whether EU, US, or both sets of regulations apply so the factory sources compliant components from the start.

Quality standards: define acceptable before production starts

Quality control only works when both sides agree on what acceptable means. The tech pack should include defect classification into critical, major, and minor categories, the AQL level for final inspection, and the specific inspection points relevant to the garment type. It should also identify which reference samples are approved and serve as the quality benchmark.

Without this section, quality control becomes an opinion rather than a process. Defining inspection criteria in the tech pack is the starting point of a quality framework that extends through every stage of garment manufacturing. The earlier these standards are set, the fewer disputes arise at the shipping inspection.

The mistakes that cost the most time and money

Incomplete bills of materials are the single most common reason a first sample gets rejected. A material that was never specified cannot be produced correctly. If the tech pack does not state what the lining is, the factory will use what is available. Result: a sample that looks off for reasons the brand cannot immediately identify.

Conflicting information is almost as frequent. When the sketch shows one construction and the measurement chart implies another, the factory has to choose. They will select the option that is easier to produce. That selection rarely matches the designer’s original intent.

Missing reference images are a recurring problem. Descriptions like “standard collar” or “regular fit” mean different things to different people, especially across languages and production cultures. A reference photograph of a similar garment, and better still a physical reference sample reviewed and signed off by both the brand and the production partner, eliminates most interpretation errors before the first cut happens.

Undefined tolerances create their own problems. Every measurement has a tolerance. If the brand does not define it, the factory applies its own internal standard. That standard may not match the brand’s expectations for its market positioning. Finally, loading a tech pack with mood imagery, brand storytelling, and marketing copy adds noise. The mood board belongs in the design brief. The tech pack is a technical document. Treat it like one.

How to know if a tech pack is ready

Before the document goes to the factory, it should pass a simple test. Can a pattern maker who has never seen the garment produce a correct pattern from this tech pack alone? If the answer is no, the document is not finished.

Two more practical checks help. Print the tech pack and review it on paper. Digital screens hide omissions. A printed document makes the gaps visible. Then hand it to someone outside the design team. If they cannot understand a section, the factory probably cannot either.

Why documentation quality is a competitive advantage

In luxury fashion production, where precision defines the final product, factories lose money on rework. They lose money when machines sit idle waiting for clarifications. They lose money when samples get rejected because the specifications were ambiguous. A precise tech pack is in the factory’s interest as much as the brand’s. When a brand delivers complete, accurate specifications consistently, it earns priority in production scheduling. Factories allocate their best lines and their most experienced technicians to the partners who are easiest to work with. Documentation quality costs nothing except attention, and it pays back across the entire production timeline.
